Hybrid Work, Real Results: A Landmark Study Shows Flexibility Boosts Retention Without Hurting Performance

As hybrid work becomes the new normal for millions of employees worldwide, companies are still grappling with a key question: Does working from home damage productivity—or can it help organizations retain talent without sacrificing output? A groundbreaking Nature study from June 2024 provides one of the clearest answers to date: Hybrid work improves employee retention and satisfaction—without any measurable hit to performance.

Conducted by leading economists from Stanford University, The Chinese University of Hong Kong, and Peking University, the randomized controlled trial (RCT) offers rare, high-quality evidence based on real-world data from one of China’s largest tech firms.

Inside the Study: A Real-World RCT at Trip.com

This study took place at Trip.com, a major travel tech company in China. The experimental design was simple but elegant: employees born on odd-numbered dates were assigned to a hybrid schedule (working from home Wednesdays and Fridays), while those with even-numbered birthdays remained in the office full-time.

The trial ran for six months, from August 2021 to January 2022, involving 1,612 college-educated employees. Researchers monitored key metrics:

  • Voluntary attrition (how many employees quit),
  • Job satisfaction, and
  • Work performance (evaluated via manager reviews, promotion rates, and—among engineers—lines of code written).

What Did the Study Find?

1. Lower Attrition, Especially Among Women and Long Commuters

Perhaps the most striking result: employees on the hybrid schedule were 33% less likely to quit. The voluntary attrition rate dropped from 7.2% in the full-office group to just 4.8% among hybrid workers.

The effect was even more dramatic for certain subgroups:

  • Non-managers: 40% lower attrition
  • Women: 54% lower attrition
  • Employees with commutes over 90 minutes: significantly less likely to leave

These findings underscore how hybrid work helps retain talent—especially those who face higher daily stress from long commutes or work-life imbalance.

2. Happier Workers, Better Work-Life Balance

Employees on the hybrid plan reported higher satisfaction scores, with average ratings increasing from 7.84 to 8.19 (out of 10). Reasons cited included:

  • Time saved from commuting
  • Greater ability to manage family and personal tasks
  • Improved sense of autonomy and flexibility

As lead author Nicholas Bloom notes, "This isn’t about slacking—employees are just happier when they can structure their time better.”

3. No Drop in Performance or Promotions

Crucially, the study found no evidence of performance decline.

  • Manager evaluations showed no significant difference between hybrid and full-time office groups
  • Promotion rates were equal across both groups over two years
  • Among software engineers, productivity (measured by lines of code written) remained steady

This challenges common assumptions that working from home undermines output or collaboration. In fact, perceptions even improved among managers, who initially expected a 2.6% drop in productivity—but later revised their assessment to a 1% gain.

Implications for Companies, Policymakers, and Managers

Rethinking HR Strategy

The findings provide strong empirical backing for hybrid work as a talent retention strategy. For industries facing high turnover—especially in tech, consulting, or creative roles—offering two days of remote work per week could significantly reduce attrition with no performance tradeoff.

Companies should consider:

  • Piloting fixed hybrid schedules
  • Targeting hybrid benefits to employees with long commutes or caregiving responsibilities
  • Tracking metrics over time to adjust policies based on data

Empowering Employees Without Sacrificing Control

Hybrid models strike a powerful middle ground: they offer autonomy without isolating workers entirely. The two-day WFH setup used in the study allowed for face-to-face interaction on collaborative days, while giving employees space to focus during home days.

This may help preserve workplace culture and avoid the innovation pitfalls observed in fully remote models.

Training Managers to Embrace Evidence

Initially skeptical managers changed their minds after the experiment. This suggests that direct experience and reliable data can be powerful tools in shifting organizational culture.

Firms should invest in:

  • Training programs for supervisors to manage hybrid teams effectively
  • Metrics-based dashboards to track impact
  • Open communication channels to address concerns

The Path Forward: Expanding Hybrid Trials Globally

While the study was conducted in a specific context—Trip.com in China—the researchers call for replication in other countries, industries, and job types.

They also recommend experimenting with more flexible variants, such as:

  • Rotating WFH days
  • “Work-from-anywhere” models
  • Custom plans for teams with high creative or collaborative demands

A Note on Limitations

  • The fixed WFH days may not suit every company
  • The study focused on college-educated employees in tech—results may differ elsewhere
  • Broader impacts on creativity and innovation still need more study
